Your income has a formula. Your rate multiplied by your billable hours. There are about 1,500 billable hours in a working year once you account for the selling, the scoping and the chasing, and that number does not go up. So growth has to come from the rate, and the rate is set by what the market believes an hour of your work is worth.

That belief has moved, and quickly. Upwork writing projects fell 32% year over year in 2025, the steepest drop of any category. Translation, basic copywriting and simple graphic design took it hardest. This is not a collapse in demand for the outcomes. It is a repricing of the hours.

This playbook is for the other side of that. You already have customers, a service, and people who pay you. What you do not have is leverage. It turns one thing you already deliver into a product with a fixed scope, a fixed price and a fixed delivery date, and builds the worker that delivers most of it.

where this comes from

In 2016 I wrote a post called Productizing Services To Flip The Script. It ranked top of Google for "productized services" and the comments filled up with the founders of the businesses I had listed. Twenty-seven of them: WP Curve doing WordPress support, Undullify doing unlimited graphic design, Bench doing bookkeeping, Boombait doing app icons, Authority Engine doing podcast editing. I had built one myself in the UK ski trade before writing it, and it was the first time I understood how to scale anything.

One line from that post has stayed with me:

Products allow you to create standard operating procedures (SOPs) that can be delivered by others and improved upon with every new customer.

Delivered by others. In 2016 "others" meant a VA or a junior hire, and that was the ceiling on the whole model, because you needed enough volume to justify the payroll.

An SOP with a fixed scope, a fixed input and a fixed output is the exact shape of a Claude skill. Every one of those twenty-seven businesses was writing a spec for a worker that could not be built for another ten years.

The list is not twenty-seven businesses. It is twenty-seven specs. And the volume floor is gone, because a worker costs nothing per unit, so the model now works at one client.

You get a floor, a price, a test number, the unit economics both before and after the worker exists, and the raise trigger as an actual number rather than a feeling.

Your existing clients are the warmest buyers you will ever have and almost everyone leaves them alone, then wonders why the income did not change. It sorts every client into four groups including the ones who should not move, drafts each conversation individually in your voice, totals the revenue at risk before you send anything, and names who it expects you to lose.

what it will not pretend

That your work is productizable when it is not. If every job differs in what gets done rather than in the details, you are a consultant, and productizing it produces an offer you resent delivering.

That the arithmetic closes when it does not. If the units you would need to sell exceed the buyers you could plausibly reach, that is not a pricing problem to solve with effort. Section 4 of the document runs that sum before you build anything.

That a mostly-judgment service gets a worker that delivers. Sometimes it assists, the delivery cost stays roughly where it was, and the margin case collapses. The extractor tells you before you spend the hour, not after.

That any of this is passive income. Products sell without your hours. They do not get built without them, and the first version will be worse than what you deliver by hand.
